I killed an echeveria in a concrete pot in about five weeks and told myself for a month afterward that it was a light problem. It was not a light problem. When I finally tipped it out, the bottom third of the root ball was black and wet, and it smelled like a vase of week-old tulips.
That pot had no drainage hole. I bought it anyway because it was beautiful and I was at a show in Lancaster with cash in my pocket, which is how most bad plant decisions get made. I’m Jill, I run the printers at Wild Buds, and we put a hole in the bottom of every single pot we make for exactly this reason.
Yes, and here’s what happens when they don’t have it
Succulents evolved in places where rain comes hard, soaks in, and drains away through gritty ground within hours. The plant’s whole strategy is built on that rhythm: take up a lot of water fast, store it in the leaves, then sit in dry soil until the next storm.
Take away the drainage and you invert the rhythm. Water pools at the bottom of the pot in a zone that never dries, called the perched water table, and it sits there regardless of how carefully you measured your pour. Roots in that zone can’t get oxygen. Within a few days they start to die, and dead root tissue in wet soil is an open invitation to the soft rot organisms that are already in every bag of potting mix on earth.
The cruel part is the timeline. The rot works from the bottom up and the leaves keep looking fine for weeks, because a succulent is running on its own stored water the whole time. By the time the lowest leaves go translucent and mushy and slide off at a touch, the damage is done and has been done for a while.
The layer of rocks at the bottom does not work
This is the piece of advice I’d most like to delete from the internet, and it’s on half the succulent care pages out there.
Putting gravel in the bottom of a hole-less pot does not create drainage. Water does not drop out of soil into a rock layer just because the rocks are coarser. It has to build up enough saturation at the boundary before it will cross into the gravel, so what you actually get is a soggy zone sitting on top of the rocks instead of on the bottom of the pot. You have moved the problem up an inch and lost an inch of root space doing it.
Charcoal in the bottom has the same problem plus a mythology. It doesn’t sterilize anything. It’s a filter medium in an aquarium, not a drainage system in a pot.
A hole works. Nothing else does the job a hole does.
Soil is the other half
A drainage hole in a pot full of dense, peaty potting mix is better than no hole, but it’s not the whole fix. The mix has to let water move.
Bagged cactus soil off the shelf is usually still too water-retentive on its own. What we do, and what costs about four dollars: mix roughly two parts of that bagged cactus soil with one part pumice or coarse perlite. It should feel gritty when you rub it between your fingers and it should fall apart rather than clump when you squeeze a damp handful.
Skip the sand. Fine sand fills the gaps between soil particles and makes the mix hold more water, not less, which is the opposite of what everybody thinks it does. If you want to use sand, it has to be coarse horticultural grit, and at that point you might as well have bought pumice.
What to do with a pot you already love
Don’t throw out the concrete one. I still have mine.
Leave the succulent in the plastic nursery pot it came in, and set that whole thing down inside the decorative pot. Lift it out at the sink to water, let it drain for ten minutes, put it back. The pretty pot is now a cover, the plant has real drainage, and nobody looking at your shelf can tell the difference.
If you’d rather drill, you can. Masonry bit, low speed, water running over the spot to keep the dust down, and accept that ceramic sometimes cracks and that’s the gamble. I’ve done maybe a dozen and lost two.
The third option is to stop buying pots without holes, which is the one I’d actually recommend. Check the underside before you check the price. This is the same question people ask us about printed pots, and it’s why we answered it at length in our piece on whether PLA is safe for plants: the material almost never matters, the hole almost always does. Every pot in our shop has one, and most of them are built to take a nursery pot straight in so you don’t have to make this decision twice.
Then water it like you mean it
Once there’s a hole, the watering method changes. Drainage isn’t permission to water less. It’s permission to water properly.
Soak the whole pot until water runs freely out the bottom. Yes, all the way through, over the sink, more than you think. Then let it dry out completely before the next one, which in a Pennsylvania house in March might be three weeks and in July might be eight days. Stick a finger in and check rather than counting days.
The teaspoon-every-few-days approach is what people default to when they’re scared of rot, and it produces a plant with a permanently damp top inch and bone-dry roots underneath. Thirsty and drowning at the same time, which is a genuinely impressive thing to do to a desert plant.
One tell worth learning: a healthy succulent leaf is firm and resists your thumb. A thirsty one gives slightly, like a balloon a day after the party. An overwatered one is soft, slightly see-through, and comes away from the stem with almost no effort. That last one means check the roots today, not this weekend.
